The Challenge

Transforming a high-volume clinic without interrupting the business already running.

The work focused on the operational transformation of a large multi-branch aesthetic medicine clinic operating at significant scale and high transaction volume.

Despite the size and pace of the business, many core processes still depended heavily on spreadsheets, fragmented records and manual workflows.

The challenge was to introduce a structured technology and operating environment, centralise reporting, improve customer-data quality, create better visibility across services and consumables, strengthen customer operations and support a major expansion of the clinic — without disrupting day-to-day activity or compromising revenue continuity.

The role combined operational transformation, technology implementation, process design, data migration, customer experience and hands-on project execution.

The first step was not to introduce software. It was to understand how the clinic actually worked — and then design the systems around the operation.

Systems & Data

Moving from spreadsheets to structured operational control.

The clinic had a complex combination of treatments, procedures, products, consumables, customer histories and internal workflows operating across multiple locations.

Before any new system could be introduced, the existing processes had to be mapped in detail: how services were sold, how products and consumables were used, how procedures were recorded, how customer information moved between teams and where data was being lost, duplicated or maintained manually.

A new operational software system was then selected and implemented to replace fragmented spreadsheet-based processes and create a more centralised source of operational and commercial information.

The implementation required much more than transferring existing records. The clinic already had a substantial customer base, but historical information was incomplete and distributed across different sources.

Existing customer profiles had to be mapped against historical treatment and procedure data, cleaned, structured and migrated into the new system while preserving continuity of the customer relationship.

At the same time, a structured coding system was created for services, products and consumables, allowing sales, procedures and material usage to be recorded consistently in one operating environment.

The objective was not simply to digitise old records. It was to establish a reliable operational foundation where customer history, procedures, sales and consumable usage could be connected and managed consistently going forward.

Customer Operations

Creating a more structured customer-service infrastructure.

The transformation extended beyond internal systems and reporting into the customer journey itself.

A structured call centre operation was created to improve customer communication, booking coordination and service consistency across the clinic.

The setup included the introduction of an IVR system, structured call routing, call recording and clearer call-handling processes, giving the organisation better control and visibility across customer interactions.

An SMS satisfaction survey was introduced after each procedure, creating a consistent mechanism for collecting post-service feedback and monitoring customer satisfaction across the clinic.

Together, these changes connected communication, booking, follow-up and feedback with the wider operating model rather than treating customer service as a separate front-office activity.

Clinic Expansion

Migrating an active business while supporting a new clinic environment.

At the same time, the organisation was preparing for a significant physical and operational expansion.

The work included supporting the development of the new clinic environment and helping migrate existing services, workflows and business activity onto new systems and infrastructure.

This created an additional execution challenge: a high-volume clinic could not simply stop while technology, processes and locations were changed.

Existing services needed to continue operating while the new environment was prepared, systems were introduced and workflows were migrated.

The transformation was therefore planned around business continuity, protecting customer flow and revenue while operational change was happening in parallel.

Surgical Operations

Creating a new surgical operating unit from zero.

One of the most significant parts of the project was the creation of a new surgical operating unit within the clinic.

The unit was developed from the ground up to support predominantly aesthetic surgical procedures alongside other clinical activity.

The work extended beyond the physical setup. It involved creating the operating structure required for the unit to function consistently, including operational workflows, team procedures, working instructions, roles and responsibilities, service-delivery processes and launch readiness.

The focus was on making sure the operating environment worked in practice, not simply that the infrastructure and documentation existed.

Hands-on support continued through the initial live procedures, including remaining on site through the first operating phase until the new structure had demonstrated that it could function smoothly under real conditions.

The project was not considered complete at installation or handover. Execution continued through go-live until the operating model was working in day-to-day practice.

The Outcome

A more structured, technology-enabled operating model — implemented while the clinic remained live.

The work moved the organisation from a heavily spreadsheet-dependent environment toward a centralised and more structured operating model.

Customer and historical procedure data were cleaned, mapped and migrated into the new system, while services, products and consumables were brought into a more consistent coding and reporting structure.

The transformation also introduced a new customer-service infrastructure through the call centre, IVR, call recording and post-procedure SMS satisfaction surveys, while supporting the migration and expansion of an active multi-branch clinic.

Most significantly, a new surgical operating unit was taken from concept through operational setup and into live procedures, with processes, team instructions and working practices established from the ground up.
